The Delegation Layer Your EOS® Company Is Missing

You are running EOS®. You have your V/TO®. Your Rocks are set. Your Level 10 Meetings™ are happening every week. But the Visionary is still buried in the day to day, and the Delegate and Elevate™ exercise keeps surfacing work that has nowhere to go. You need a Who for the work that does not belong on your plate anymore.

Delegate Solutions provides fractional executive assistants for companies running on EOS®. We are not a staffing agency dropping someone into a seat. We provide structured, ongoing executive support designed to absorb the operational, administrative, and coordination work that keeps Visionaries and leadership teams stuck in the weeds. We run on EOS® ourselves. We speak the language. We know what it means when a client says their Rocks are slipping because they are spending too much time on things that should have been delegated three quarters ago.

Our approach is straightforward: fractional executive support that plugs into your existing EOS® rhythm and takes on the work your Delegate and Elevate™ exercise tells you to stop doing.

Emily Morgan, Founder and CEO How to Optimize Your EOS® Implementation Using Delegation

Why EOS® Companies Need More Than a Virtual Assistant

EOS® gives you the framework. It gives you the Accountability Chart™, the Rocks, the Scorecard, the Meeting Pulse. It gives you the Delegate and Elevate™ tool to identify the work you should not be doing. What it does not give you is the person to hand that work to.

Most companies try to fill that gap with a freelance VA or a part-time admin. And for a while, that can work. But the VA is a task-taker. They wait for you to assign work. You are still the one figuring out what to hand off, when, and how. You end up managing the delegation on top of everything else. Which means you are still in the weeds, just differently.

Delegate Solutions works differently. We call it Fractional Executive Enablement. Your support does not sit back and wait for assignments. Your team learns how you think, how you decide, and how you prioritize. They participate in your weekly rhythm. They prompt you to get things off your plate. They own the follow-through so the work does not bounce back to you.

This fits naturally into how EOS® companies already operate. You already have the structure. You already have the cadence. We plug into that structure and become the execution layer for the work the Delegate and Elevate™ exercise tells you to stop doing.

What You Can Expect from Fractional Executive Support at Delegate

Every company is different, but the pattern is consistent. We get the Visionary out of the weeds so the business runs on vision, not on the founder's task list.

Working with Delegate lets you:

Actually follow through on Delegate and Elevate™. You did the exercise. You know what should come off your plate. Now there is somewhere for that work to go. Your Delegate team takes on the bottom two quadrants so you can stay in the work you love and are great at.

Protect the Visionary's time. The Visionary should be above the fray, thinking big picture, focused on relationships, culture, and the 10-Year Target™. Not scheduling meetings, chasing down To-Dos, managing inboxes, or prepping for calls. That work belongs with a trained executive support team.

Keep the Integrator™ focused on integrating. When the Integrator™ is doing admin and coordination work instead of running the business, execution slows down across the whole organization. Your Delegate team absorbs that operational load so the Integrator™ can focus on harmonizing the major functions and driving the V/TO®.

Make your Meeting Pulse work harder. Level 10 Meetings™ produce To-Dos. Those To-Dos need follow-through. Your Delegate team tracks them, chases them, and makes sure they get done instead of piling up week after week.

Support the rhythm, not just the tasks. We operate inside your 90-day world. Quarterly planning happens, Rocks get set, priorities shift. Your support team adapts to that rhythm, not the other way around.

Questions EOS® Companies Bring to Us

"We did the Delegate and Elevate™ exercise and I know exactly what I should stop doing. But there is nobody to hand it to."

"Our Visionary is still doing admin work because we do not have an EA, and a full-time in-house hire does not make sense right now."

"Our Level 10 Meetings™ generate a solid To-Do list every week but the follow-through is inconsistent because nobody owns the operational pieces."

"We are growing fast and our Integrator™ is drowning in coordination work instead of running the business."

"We tried hiring a VA. It worked for a few months, then fell apart because there was no system holding the delegation in place."

"I need real free time back. Every week I say I am going to protect it and every week it gets eaten by logistics."

What This Looks Like in Practice

An EOS® Visionary Gets Out of the Weeds for Good

A founder running a professional services firm had been on EOS® for two years. The system was working. The team was aligned. The V/TO® was clear. But the Visionary was still spending twenty-plus hours a week on work that showed up squarely in the bottom two quadrants of every Delegate and Elevate™ exercise: inbox management, client scheduling, vendor coordination, meeting prep, internal follow-up.

She knew it needed to come off her plate. She just did not have the Who.

Her Delegate team started with inbox, calendar, and meeting preparation. Within the first month, those were fully handled. In weekly check-ins, the team started identifying where the Visionary was still touching work that belonged elsewhere. By month three, client onboarding logistics, travel coordination, and project tracking had all moved to the team. A couple of recurring tasks surfaced that she had been doing herself for years without questioning it.

Six months in, her Delegate and Elevate™ quadrants looked completely different. She was spending her weeks on the work she loved and was great at. The Integrator™ was able to focus on integrating instead of picking up overflow. The Level 10 Meetings™ were tighter because the To-Dos were actually getting done between sessions.

She told us the system finally felt like it was running the way the book said it should.

Who This Is Best For

Your Delegate team becomes the execution layer for the work EOS® tells you to stop doing. We provide the structure and the rhythm to make it stick.

EOS® Visionaries who keep doing the Delegate and Elevate™ exercise and keep seeing the same work in the bottom two quadrants because there is nowhere for it to go. Your Delegate team is the Who for that work.

Integrators™ who are carrying too much operational load on top of running the business. When the Integrator™ is buried in admin and coordination, execution across the whole company slows down. We take that work so the Integrator™ can integrate.

Leadership teams that have outgrown DIY support. You have tried freelance VAs, part-time admins, or spreading the work across people who already have full seats. Your business has reached a complexity where you need a structured team model with oversight built in.

Companies that do not need a full-time in-house EA. Fractional executive support gives you high-level capacity on an ongoing basis without the overhead, onboarding burden, and management load of a full-time hire. Most clients engage at one to two hours of daily support.

Self-implementers and companies with Professional EOS Implementers™ who want delegation support built into their operating rhythm from the start, not bolted on later.

About Emily Morgan and the EOS® Connection

Emily Morgan founded Delegate Solutions in 2007 and has been running the company on EOS® for several years, first self-implementing and then working with a Professional EOS Implementer™. She describes the relationship between her two core frameworks this way: Strategic Coach® is for the entrepreneur, EOS® is for the business.

Emily has produced webinars specifically on optimizing your EOS® implementation through delegation, and has co-hosted sessions with VisionSpark, an EOS®-aligned hiring firm, on applying delegation and hiring frameworks together. She is active in the EOS® community and regularly works with companies referred by Professional EOS Implementers™.

Delegate Solutions has built its support model around the EOS® tools their clients already use. The team works from V/TOs®, Rocks, Accountability Charts™, and the Delegate and Elevate™ exercise. They participate in the 90-day rhythm. When a client's quarterly planning shifts priorities, the support team shifts with it.

Emily is also the author of Let It Go, which gives leaders a framework for rethinking delegation as an Energy Management System. Her view is that the biggest mistake leaders make is trying to delegate before they are clear on how they want to spend their time. Get clear on that first, and the rest follows. For EOS® companies, the Delegate and Elevate™ tool provides exactly that clarity. Delegate Solutions provides the Who to make it real.

Delegate Solutions has been featured in Forbes as a Top 50 Remote Employer, highlighted in the New York Times and Inc., and recognized on CNBC and in Harvard Business Review.

Frequently Asked Questions

Do we need to be running EOS® to work with Delegate?

No. We work with companies across many operating systems and coaching programs, including Strategic Coach®, Scaling Up, and others. But if you are running EOS®, the onboarding is faster because we already speak the language and operate inside the same tools and cadence.

How is a Delegate fractional executive assistant different from a virtual assistant?

A traditional VA executes tasks you assign. You drive the delegation. You figure out what to hand off and when. A Delegate team drives the delegation for you. They work from a weekly cadence, flag new things that should come off your plate, and build the rhythm so the support expands over time. The account manager provides oversight so nothing slips. It is the difference between someone who checks off your list and someone who shrinks the list permanently.

What if we have tried delegation before and it did not stick?

This is the most common pattern we see. The issue is usually not the person. It is that there was no structure holding the delegation in place. Without a weekly rhythm, accountability, and someone trained to push back when the Visionary starts pulling work back, most companies gradually revert. Our model is built around preventing that.

How does Delegate fit into our EOS® Meeting Pulse?

Your Delegate team operates inside your existing cadence. They track To-Dos that come out of Level 10 Meetings™, support the follow-through between sessions, and adapt to your 90-day planning rhythm. We do not add a separate meeting structure on top of what you already have. We plug into the one that is already working.

Can our Delegate team work from our V/TO® and Rocks?

Yes. Your team works from whatever planning tools you already use, including V/TOs®, Rocks, Accountability Charts™, and Delegate and Elevate™ outputs. You do not need to change your workflow to work with us.

How is the engagement structured?

Delegate is a long-term, relational support model. You work with a three-person team on a monthly retainer. Every 90 days, we reset priorities alongside your quarterly planning. Most clients engage at one to two hours of daily support. Pricing and engagement details are provided after a discovery conversation so we can design support around your specific leadership rhythm.

Does Delegate Solutions run on EOS® internally?

Yes. Delegate Solutions has been running on EOS® for years, including using the V/TO®, Rocks, Level 10 Meetings™, and the Accountability Chart™ internally. Emily Morgan is also a longtime Strategic Coach® member. She has described the relationship as: Strategic Coach® is for the entrepreneur, EOS® is for the business.

Can Delegate help our broader team learn to delegate too?

Yes. Through our education brand Verve, we offer delegation training and certification programs for emerging leaders and teams. Many engagements start with supporting the Visionary or Integrator™ and grow into building delegation capacity across the whole leadership team.

How does Delegate use AI?

AI workflows handle the repeatable operational pieces so your human team can focus on judgment, context, and the relationship-level work that AI cannot do. We think about AI the same way we think about delegation: automate the repeatable, delegate the complex, protect the Visionary's time.
