Frequently Asked Questions

Does this replace our COO or Integrator?

No. In EOS language, your Integrator and your COO are the same seat and we do not replace them. We optimize the operating system around the founder and senior leadership team, which is usually the thing your Integrator is too busy running the business to redesign. In most engagements the Integrator or COO is our closest working partner, because they already know where the friction is. They just haven't had the room to fix it.

What happens to our existing employees?

We are not here to cut your team. Roles get clearer, not smaller.

Do you always end up recommending we add people?

No, and that is exactly why the assessment comes before the hire. One of the ten Sprint 1 deliverables is a talent and support-structure assessment that explicitly answers whether you need to hire at all. Plenty of firms find they need less added capacity than they expected, because the structure was the constraint and not the headcount.

How is this different from fractional COO consulting, or hiring a Chief of Staff?

A fractional COO or Chief of Staff is a person you add. This is the decision about whether you need one, and what they would own. We do offer Fractional Chief of Staff support, but we wouldn’t always recommend starting there especially if you’re unsure if that’s the correct solution for your company. A strong person dropped into unclear ownership gives you an expensive version of the same problem.Design the seat first. Then fill it.

How is this different from Fractional Executive Support?

Fractional Executive Support provides you with capable people operating inside your current structure. Executive Operations Optimization examines the structure itself. The clearest test is this: if you already have good support in place and work still comes back to leadership, more support will not fix it, because the structure is what is routing the work. Many companies end up using both. That is the Delegate Solutions Partner pathway.

How is AI used?

Where it measurably improves speed, consistency, or information flow. AI creates leverage only when the delegation system underneath it is sound, so we fix that first and then apply AI to it. You will get a practical technology and AI plan in the Blueprint, including the places we think are not worth the effort.

How much of our time does this take?

Sprint 1 is interviews and working sessions with your senior leadership team, concentrated in the early weeks. Sprint 2 moves to a working cadence alongside the operating rhythm you already have. Less than a comparable internal project, for one specific reason: Relief by Design means we take two to four of your highest-pressure priorities off your plate while we assess, so the work is producing capacity at the same time it is asking for some.

What actually happens in the first 90 days? In days 91 to 180? After six months?

Days 1 to 90, Sprint 1: Stabilize, Assess, Architect. We take two to four of your highest-pressure priorities off your plate in the first weeks. In parallel we diagnose how work, decisions, information, and accountability actually move around your leadership team. By Day 60 you have the Executive Operations Assessment. By Day 90 you have the Executive Operations Blueprint, which is the designed future state with owners, decision rights, and a prioritized activation plan.

Days 91 to 180, Sprint 2: Activate. We install the highest-priority parts of the Blueprint and test them under real operating conditions, then refine based on what holds and what does not.

After Day 180 you run the model. Optimize is a separate recurring service if you want us to keep it current as the business changes. It is also where we help you settle the long-term capacity question.

How do your recommended talent pathways work?

We have 3 talent options available after our consultative work ends.

1- Partner. Keep using Delegate to run defined parts of the operating model, where fractional capacity is genuinely the best answer.

2- Build. Hire or develop the capability internally. We support role design, onboarding, and coaching through the handover.

3- Acquire. Move proven Delegate talent into a full-time internal role, once the need is clearly full time, the fit is strong, and the engagement has run its minimum term of six to nine months.

Who owns the workflows and systems you create?

You do. Every workflow, tracker, decision framework, and document we build is yours to keep and yours to change. There is no platform to stay subscribed to in order to keep using your own operating model.
